01The cloth changes after the garment is made
In most clothing the cloth arrives finished. A jersey, a poplin or a suiting is dyed, set and stabilised at the mill, and the garment is cut and sewn from a material that behaves on the customer much as it did on the roll. Development runs one track: get the pattern right, get the making right, and the cloth stays a fixed quantity throughout.
Denim inverts that. The cloth arrives deliberately unfinished, and most of what a customer recognises as the product is done to it after the garment exists. Colour depth, contrast, surface, softness and the places where the shade breaks are applied to a sewn pair of jeans. The material approved on a hanger of swatches is not the material anyone will buy.
That treatment is the wash. Industrially it is a sequence run on finished garments in a rotating machine: loading, water at a stated ratio to the weight of the load, time, temperature, mechanical action, sometimes abrasion, sometimes an agent that lifts or adds colour, then rinsing, softening and drying. Dry hand work is often done first, marking where wear would fall on a moving body. Every step is a variable, and together they are the difference between two pairs of jeans cut from the same roll.
Denim development therefore runs two tracks, fit and finish, each with its own samples, its own approvals and sometimes its own supplier. They are approved separately and then together. A founder who has developed a jersey or woven range has already worked through part of that sequence. Denim adds the finishing track and the need to reconcile it with fit.

02Raw and washed are two different products
Raw denim is the cloth as the mill supplies it, unwashed and at full colour, and a raw product is a garment sold in that state for the wearer to age. A washed product has been through the laundry before sale and arrives with its colour, contrast and softness already decided.
A raw product does not escape the finish track, it moves the track onto the customer. The garment shrinks the first time it is washed at home, it loses colour onto pale furniture and light garments, and the shade it settles at is outside anyone’s control. Selling raw means deciding whether the pattern is cut to fit before that first home wash or after it, saying so at the point of sale, and accepting that two customers end up with visibly different jeans.
A washed product keeps the same variability inside the supply chain, where it can be specified. That is why most first ranges are washed: the brand decides what the jeans look like instead of discovering it. It costs a development track and elapsed time, and it buys a product that is the same on the second delivery as on the first.
A third position sits between them: one short wash purely to relax the cloth and settle the shrinkage, with no attempt at contrast or ageing. Decide which of the three the brand is selling before the pattern is cut, because each implies different finished measurements from the same design.
03Denim shrinks unevenly, and the pattern absorbs it
Denim pulls in during the wash, and not equally in every direction. Length usually moves more than width, because the warp has been held under tension through weaving and finishing and releases it in water. Heat, time and mechanical action all increase the movement, so a long hot recipe shrinks a garment further than a short cool one on the same cloth.
Inside one garment the movement is uneven again. Inside leg, front rise, back rise, waist, thigh and knee change by different proportions, because each sits at a different angle to the warp and each is restrained by a different amount of seaming. A single percentage applied across the pattern leaves some measurements correct and others visibly wrong, most often a rise that has come up short while the leg width still reads as intended.
The compensation is measured, not estimated. A test garment is made in the real cloth, measured at every controlled point, put through the intended recipe and measured again. The difference at each point is added back into the pattern there, and the pattern is cut to a target finished measurement after wash.
A washed-denim pattern commonly includes allowances that differ point to point from the finished garment. The measured treatment response determines those allowances. Anyone reading a pattern measurement as a product measurement is reading the wrong number, and every measurement chart issued to a factory has to say which of the two states it describes.
04Twill can rotate, and the side seam moves around the leg
Skew is the failure a founder will not see coming. Denim is a twill, so the weave runs on a diagonal rather than square, and the yarns carry twist from spinning. Both are stored tension. When the garment is relaxed in hot water and tumbled, the cloth releases that tension by rotating, and because a trouser leg is a tube the rotation goes somewhere visible.
On the finished garment it shows as a leg that spirals. The side seam, drawn to hang down the outside of the leg, walks forward as it descends and arrives at the hem sitting towards the front of the shin. The inseam swings back to match. Worn, the garment drags a fold diagonally across the thigh and sits unevenly over the shoe. The pattern was symmetrical, the sewing was straight, and the garment still comes out of the machine turning.
Mills commonly finish denim to counter the twill’s tendency before the cloth is sold, so a fabric described as corrected for skew has had some of it removed already. Whatever remains is a property of that cloth in that recipe, and the only way to know the residual figure is to wash a made garment and measure how far the seam has moved at the hem.
The pattern then answers it. Leg pieces are cut with a compensating rotation set against the measured movement, so the twill unwinds the seam into the position that was intended instead of away from it. The correction is directional and specific to that fabric, so substituting the cloth afterwards invalidates it.
05Fit is approved on a washed sample, not a raw one
For a washed product, approve fit on a garment that has been through the intended wash. For a raw product, approve the sold state and separately test the dimensional change customers should expect from the recommended care. A raw fit sample can sit correctly on a body and the same garment fail after treatment, because every dimension the fit depended on has moved and the cloth has changed character.
What fails is predictable enough to list. The rise shortens and the waistband climbs, so a mid rise arrives high. The thigh and knee close in and a straight leg reads as a slim one. The hem rises. The waistband, several layers thick and shrinking less than the body, ends up firm against a seat that has moved more. And the cloth softens, so a raw denim that held its line by stiffness alone collapses into another silhouette.
The working sequence puts both fits in the calendar. Fit in raw first, to confirm the shape, balance, pocket geometry and construction are worth the cost of a wash. Then wash that same specification and fit again. Approval sits on the washed garment, and the raw fitting approves nothing about measurement. The wash on the fit sample has to be the wash the product will receive. A garment put through a convenient house recipe tells you very little, because a longer, hotter or more abrasive process shrinks and softens differently. Where a style is planned in more than one finish, each finish needs its own washed fit sample and may need its own pattern allowances.
06A wash is a recipe, and it has to be written down
A wash that exists only in the hands of the person who first made it cannot be reproduced across a bulk run, and a range whose garments do not match each other is what comes back. The recipe carries the same burden as a garment specification: it has to let someone reproduce a decision without having been in the room.
A usable recipe states the steps in order and, for each, the machine type, the load size, the ratio of water to garment weight, the time, the temperature and the agents used, with product references, concentrations and their functions. It states the drying method and temperature, because drying is a shrinkage step and not a neutral end to the process. Where dry hand work is involved it carries a drawing of the garment, front and back, with the placement and extent of that work marked on it.
Alongside the written recipe sits a sealed physical reference: one approved garment, kept and dated, with two more marking the acceptable limits of shade and contrast either side of it. A wash is a process with natural variation, not a print, so the approval that means something is a range the production has to sit inside. Without limits, every conversation about a delivery becomes a comparison against one garment that two people remember differently.
Write it so it can be handed over. It goes to a laundry that did not sit in the development meetings, and it may go to a second laundry later if volumes move. The test is whether someone who has never seen the product could produce the sealed standard from the document alone. What a supplier actually hears is worth reading before assuming a first draft clears that bar.

07Bulk introduces variation a sample never showed
A sample wash and a production wash are not the same process at different scales. A small load tumbles differently, sits at a different ratio of water to cloth and takes different mechanical action from the drum and from the other garments in it. The laundry adjusts times, ratios and sometimes steps to reach the same appearance on a full load, and that adjusted recipe is the one that governs the order.
Ask for a bulk wash trial on a production load before the full quantity is committed, and approve the result against the sealed standard and its limits. It is the most useful appointment in a denim calendar and the one most often skipped, because by the time it falls due the garments exist and the temptation is to keep moving.
Expect shade to move across a run even when everything is correct. Garments are washed in loads, cloth arrives in more than one dye lot, and the two combine. The usual answer is to group finished garments by shade and keep a delivery within one group, so a customer buying two pieces receives two that agree. Decide before production whether that matters, because it changes how the order is packed and allocated.
Quantity decides how much of this is available at all. A laundry works in loads, so a small order may occupy a fraction of one, and what can be specified changes with volume in the same way quantity changes what is possible elsewhere. Plan the finish against the quantity actually being made.
08Trims are chosen for what the wash does to them
Everything sewn into the garment goes through the wash with it. Rivets, buttons, shanks, zips, eyelets and any hardware are exposed to water, heat, abrasion and whatever chemistry the recipe uses, for as long as the garment is. Hardware not selected for that will dull, discolour, corrode, or leave a mark on the cloth around it that no later step removes.
Finish on metal is the specific risk. A plated component chosen from a card looks settled, and the same component after a long abrasive recipe can arrive at a different tone from the one approved, or wear through at the edges where it rubs. Where hardware carries the brand’s appearance, its finish is a wash decision as much as a design one.
Thread is chosen the same way and is easy to get wrong. Denim topstitching is meant to be seen, so the relationship between thread colour and cloth colour is a design decision. Both move in the wash and they rarely move together. Thread that holds its colour while the cloth lifts reads as a far stronger line than anyone drew, and thread that lifts faster than the cloth disappears.
The same test covers labels, patches, prints and any applied badge. Send a complete trim set through the wash trial on a real garment and approve the trims from that garment. It is a cheap round, and it prevents the version of this failure that surfaces on a bulk delivery.
09The cloth is committed before the fit is settled
The wash is developed against one specific cloth, so changing the cloth restarts the wash. Weight, weave, yarn character, dye depth and the mill’s own finishing all decide how a fabric answers a recipe. Two denims of the same nominal weight from different sources, run through identical steps, land on different colours with different contrast and different shrinkage. Substituting late also invalidates the shrinkage and skew corrections built into the pattern.
Denim can require a long material lead time. Fabric may be woven to order, while standing stock covers only the combinations a mill chooses to hold. Confirm the actual availability and delivery estimate for the selected cloth. Because the wash trials and the washed fit samples both need the real cloth, the commitment to a fabric happens before the fit is approved, and often before the range is finally edited.
Weight is a design decision with effects on both tracks. Heavier cloth holds a silhouette, takes longer to soften and gives sharper contrast where it is abraded. Lighter cloth is comfortable immediately, drapes sooner and can lose definition in the same recipe. Choose it first, then develop the finish on it.
Where a cloth carries any risk of being unavailable, qualify a second one at the start with its own wash trial and measured corrections. A qualified alternative has been through the recipe and measured. An unqualified alternative is a name on a list. This is the order product decisions have to happen in, applied to a category where one decision carries a lead time.
10Stretch changes the grade and the wash together
Adding an elastic fibre to denim changes two things at once, and both belong before the pattern is cut. The first is behaviour on a body. Stretch and recovery are separate properties: stretch is how far the cloth extends, recovery is how completely it returns. Generous stretch with weak recovery gives a garment that fits in the morning and bags at the knee and seat by the evening.
Growth through wear is the ordinary complaint about stretch jeans and it is a recovery problem. It is judged by wearing a sample for a full day and measuring the garment again, not by pulling the fabric between two hands. Run that trial on a washed sample and record the measurements before and after, so the result is a number.
The second change is the pattern. Stretch cloth is cut with less ease because the garment borrows shape from the body, so a block written for rigid denim cannot simply be made up in a stretch fabric. The grade moves with it: cloth that gives supplies some of the difference between sizes, so increments that worked across a rigid range can leave the small sizes tight and the large ones loose. Where a style is offered in both, take each through its own size set.
Stretch also constrains the finish. Elastic fibres are sensitive to heat and to prolonged aggressive processing, so steps a rigid denim tolerates may have to be shortened, run cooler or left out, and the wash has to reach its intended appearance inside those limits. Shrinkage differs as well, commonly with more movement in length.
11Approve in this order, and know what each approval locks
Denim goes wrong when approvals are given out of sequence, because each one closes the options the next depends on. The order below keeps the fit track and the finish track in step.
- Cloth
- Fabric, weight, construction and stretch content, with the bulk reserved. Locks the wash development, the block, and the shrinkage and skew corrections, all of which are developed against this cloth.
- Raw fit
- Shape, balance, pocket geometry and construction on an untreated garment. Locks nothing about measurement. It confirms the pattern is worth the cost of a wash.
- Wash standard
- One sealed garment with a limit either side for shade and contrast, plus the written recipe and the marked hand work. Locks the appearance of the product and the shrinkage the pattern is corrected for.
- Washed fit
- Fit and finished measurements on a garment that has been through the approved wash. Locks the corrected pattern and the measurement chart the bulk is checked against.
- Trims
- Hardware, thread, zips and labels judged from a garment that carried them through the wash. Locks the components and the colour and finish they arrive at.
- Graded size set
- Washed garments in selected sizes above and below the base. Locks the grade rules, including any adjusted for a cloth that gives.
- Bulk wash trial
- A production load run on the adjusted recipe, judged against the sealed standard and its limits. Locks the recipe the order is made to and the shade range the delivery sits inside.
- Production sample
- One garment from the production line, washed on the approved recipe, judged against every earlier approval at once. Locks the standard the delivery is measured against.
Read down that list and the shape of the programme is visible. The fabric is settled first, the appearance is settled in the middle, and the measurements a founder thinks of as the earliest decision are not final until a garment has been treated. The rule that the first sample is never the product holds twice over, because the first denim sample is not yet in the right material.
Planned this way, denim is a longer development than a jersey range and a predictable one, with the extra time in known places: fabric lead time, a second fit round, and a bulk trial. Planned as though the cloth were finished on arrival, it produces a fit that was correct once, a colour nobody can repeat, and a delivery whose garments do not match each other.
